The AI Adoption Benchmark surveys enterprise leaders across eight core business functions in organizations with $1B+ revenue. For each function, we assess the maturity of AI deployment along a four-stage spectrum: Exploring (evaluating use cases), Piloting (running limited experiments), Scaling (deploying AI in production workflows), and Optimizing (continuously improving AI-driven processes with feedback loops and measurable business impact).

Unlike vendor-sponsored adoption surveys that conflate interest with action, this benchmark is designed to measure real operational deployment. We validate self-reported data against observable indicators—dedicated headcount, production infrastructure, governance artifacts, and measurable output changes—to ensure we are capturing reality, not aspiration.

The adoption picture is more uneven than the headlines suggest

of enterprises report using AI in at least one business function. But only 18% have AI deployed at the Scaling or Optimizing stage in more than two functions. The gap between experimentation and operationalization remains enormous.

91% of top-decile enterprises have a named executive sponsor for AI with P&L accountability. In lagging enterprises, AI ownership is typically fragmented across IT, innovation labs, and line-of-business leaders with no single point of authority. Sponsorship is not ceremonial. It means budget control, prioritization power, and direct board reporting.

Centralized governance enables speed

Counterintuitively, enterprises with centralized AI governance deploy faster than those with decentralized approaches. A shared governance framework reduces the per-use-case approval burden, creates reusable risk assessment templates, and prevents the duplication of infrastructure that slows federated models.

Literacy outweighs hiring

Organizations with enterprise-wide AI literacy programs scale 2.4x faster than those relying solely on specialist hiring. Scaling AI requires domain experts who can identify use cases, validate outputs, and integrate AI into existing workflows—not just data scientists building models.

Multi-function deployment compounds

The marginal value of AI increases with each additional function in which it is deployed. Enterprises with AI in four or more functions report per-function ROI that is 1.8x higher than single-function deployers, thanks to shared infrastructure, cross-functional data flows, and compounding organizational learning.
